Hello,
As the title says, i'm looking to see how you change out an enemy portrait (this case i'm using lost mines of phandelver encounter) and sub out the goblin portraits for some cool ones I have received from Patreon.

Welcome!
Open the encounter, unlock it. Open your Assets, click on Tokens filter, search or browse to your tokens.
Drag the new/different token to either the row token icon or the instance token icon if you want each NPC instance to have a different token.

Thank you! So I managed to change the image of ALL of them, but i'm not understanding what you mean to change them out for each one. I'd like to use 2 "fighter" looking goblins and two "archer" looking goblins for the 4 goblin encounter.
Could you possibly take a look at the image below and maybe draw an arrow to where I need to drag? I tried dragging it over the four goblin portraits with no luck :(

See in your image under the word "Goblin" in the encounter there are 4 images of the goblin? Drag a different token onto one of those images.

Can you confirm it lets you? Because that's what I've been trying and I've tried other images and dropped them all over the place around the images there of the goblins and it will not change them out :(

The blue circle indicates where you can change the token for all goblins. The red circles show where you can change individual token instances.

I did manage to figure out how to change it out in the combat tracker. So that's probably just as easy i'm assuming.

Behavior is changed.... We used to be able to change the token instances. But I just tried it and could not get it to happen. Yes you can do it in the CT as well, was going to point you at that. I'll open a support thread to see if this change in behavior was intentional or not.

For now I shall just do it in the combat tracker I guess.

The blue circle indicates where you can change the token for all goblins. The red circles show where you can change individual token instances.
Did you test this recently? I just tried to test doing this myself and I can change all of the tokens on a monster set where you have the blue circle; but I cannot change out individual ones for each in the red circle.
The way I have always done this is more painful but I have broken up the group to be multiple with the same token and changed it at the blue circle level (i.e. there would be 2 groups in that encounter; 2 goblin archers and 2 fighter ones).
(I am testing this in a campaign without any extensions on and it is a 5E campaign)

I just tested in 5E and CoreRPG. No extensions.

The only image you can change is the one you have circled in blue. The ones circled in red are just reference images which shows whether the token has been placed on a map or not. You can't (and never have been able to) change the images below the line showing the NPC name. If you want different tokens for each NPC then you'll need to add them to the encounter one at a time and change the token to the left of the NPC name.

Maybe an extension I use? I doubt it though. Maybe it's just a dream I had?

I'm pretty sure that I used t be able to change the individual tokens as well (the ones circled in red)

I'm never going to believe it was a dream until John or Doug check the code and tell me I'm delusional!
(Which I think I am, cuz I think all this discussion has me remembering a discussion about having to create separate rows for having different tokens.)

As long as I can remember it's always been adding a new line to change the token for the map links. Which does make some sense as the tokens under the entry should be a copy of the NPC record that it's attached to and thus a copy of the entry.

I believe the intended way to do this was to add a 2nd entry for the different set of tokens. I don't recall seeing where you could switch the tokens out in red in the past, but I don't feel confident enough to say that this never worked. John occasionally finds stuff that was never intended to work a certain way and then he "fixes" it.
