Pathfinder NPC Codex Read only

I would like to change the tokens from letters to pictures. However the NPCs are all read only and I can't unlock it. I know you are able to load and then unload some things and they become able to edit but not sure where I am suppose to do this for NPC's in the codex.

Make a copy of the NPC you want to edit and then edit the copy. You can also change the token in an encounter once the NPC is dragged into it.

Where do you make the copy, where do you place it. Also I put skulking brute in the encounter and I still can't unlock it or place a token in it. I apologize I must be missing a step or something

Drag the npc you want to make a copy of and drop it back into the NPC list.

Drag a new token and drop it into the token on the encounter - the one to the left of the name; not the ones under the name.
