Maybe people have done similar...but me being a heavy art asset guy...

Create an image of all the major NPCs on it and any other relevant info then mask it.
As players learn about them you can un-mask them and the pieces of info they learn.

One flaw i found with rpgs is if you get too many npcs its easy for the players to forget a key encounter...

If anyone else had done something simular with the ruleset that goes beyond its intended use i would be interested in hearing about it.

Nice idea, might try it myself.

Typically I have a separate image for each major npc that I share to the pc's when they encounter them.

Reading your post made me remember a feature that I have neglected, map pins. Think I will start dropping these on to the npc's to link to details in story items, which can also be shared to the pc's as required.

Not sure if pc's can see map pins on a shared image / map though.

It's a GM only thing - players don't see the pushpins on a shared image.
