Cool, thanks . I had an idea it was doable with something like that.

editing the "core" file can be a bit tricky I agree, but:

1.)make a copy of your .pak file (just in case.)
2.)rename the original file from .pak to .zip.
3.)right click the file and show properties on the file and make sure you have full acces to the file! I can show you how if you dont know how.
4.) open the zip file and find the icon here \graphics\icons\portrait_gm_token.png. Replace it with your icon.
5.) rename the .zip to .pak.

    and that should do it.

I now have the eye of sauron as a GM icon .
    That's awesome!

Well, I went back and got farther, but got stuck when I tried to rename the 4E.zip back to 4E.pak.

I'm using WinRAR to unzip and change the portrait_gm_token.png. But when I go back to rename it; it still looks like a rar file. On another occasion, it looked like a regular folder.

Just use the normal Windows zip compression archive. The base.xml file should be in the top level of the zip file, not in any subfolder. As mentioned above, the best method is to copy the pak file before changing it.
Using Ultimate license - that means anyone can play.

Glad I copied it before replacing it

Will try the Windows zip now...

After I unzip the folder, do I zip it back before renaming it?

If you're working on a copy, you don't need to zip it back up and rename. The original 4e.pak should stay in the installation directory. The copied files (unzipped) should go in to the rulesets folder in the Application directory, under a folder like "my4e".
Using Ultimate license - that means anyone can play.

Dude, I gave up I couldn't find a ruleset folder, so I created one.

But thanks for all your help, I really appreciate it. I'll get to like the little bluish 'GM' icon

The folder needs to be "rulesets", not "ruleset"
